Case Study: Sustainable Growth Strategy for a Nutritional Supplements Company

Discover in this case study how TARGUS systematically connects quality management, production, and business perspectives to strengthen cross-functional communication and collaboration for lasting operational excellence.

A leading German manufacturer of liquid enteral nutrition and powdered dietary supplements experienced a sudden and significant spike in demand – especially in the fast-growing market for powdered products. This surge quickly pushed the company’s production capacity to its limits.

To scale operations rapidly, the company had to free up manufacturing space by executing a strategic product transfer. At the same time, it faced the critical challenge of ensuring full GMP compliance, upholding quality standards, and controlling costs. The situation required seamless cross-functional collaboration under intense time and regulatory pressure.

Project Scope

Timeline: Mid-January to mid-March

Location: German manufacturing facility

Stakeholders: Executive management, quality assurance, production teams, external auditors

Key Challenges

1. Time Constraints: Speed was critical to seize market opportunities and meet delivery commitments.

2. Cost Pressure: The expansion had to be implemented with minimal investment to protect competitiveness.

3. Compliance Risks: The company had to extend its GMP certification and manufacturing license within a short timeframe.

Our Solution: A Structured Three-Step Approach
Working closely with the client, TARGUS implemented a focused strategy that combined regulatory compliance, operational efficiency, and business alignment:

1. Initial Assessment: Reviewed documentation, processes, and technical conditions with an emphasis on product transfer readiness.

2. Audit Preparation: Developed a strategy to align compliance and quality requirements with cost efficiency.

3. Implementation & Regulatory Coordination: Translated strategy into GMP-compliant documentation, coordinated with quality management, and supported inspection preparation.

Key Measures Implemented

1. Rolled out 20+ initiatives to boost efficiency, including optimized cleaning procedures to reduce setup times.

2. Developed a cost-effective room and hygiene concept for the production line.

3. Introduced a fully integrated Contamination Control Strategy (CCS) aligned with Annex 1 requirements.

4. Strengthened cross-department collaboration to break down silos and enhance communication.

Results: A Comprehensive Success

Efficiency Gains: All initiatives were implemented on time; the GMP inspection was passed with minimal findings.

Regulatory Approval: The product transfer and audit strategy were approved, enabling the validation phase.

Sustainable Improvement: Optimized structures now support long-term quality, compliance, and growth.

Client Satisfaction: Leadership and staff were highly satisfied; a follow-up project is underway with more in the pipeline.

Our Key to Success: An Integrated Consulting Approach

The breakthrough was achieved by integrating quality management, production processes, and business strategy into a cohesive, unified approach. As a trusted sparring partner, TARGUS enhanced cross-functional collaboration and guided the client in implementing a solution that successfully balanced regulatory compliance with commercial objectives.
